Sales and marketing: win the right work consistently

Write down your sales stages — enquiry, qualified, visit, quote presented, decision date, won or lost — and put every lead in one CRM or shared list so someone other than you can chase. Reply the same day, qualify by phone before visiting and present every quote live with a decision date.

For marketing, stop switching it on only when you’re quiet. Post two or three times a week, photograph and film every finished job, ask for a review at every handover and record the source of every enquiry for 90 days — most builders find one or two channels bring nearly all their best clients.

Systems 3–4

Site delivery and money: protect the margin on every job

  • Start meeting on every job: programme, scope, drawings, who decides what.
  • Daily site report with photos and a short Friday client update.
  • Variation form signed before the work is done — price and time agreed in writing.
  • Monthly money routine: reconcile in Xero or QuickBooks, check CIS, review margin per live job, update a 13-week cash forecast and chase stage payments on time.

Team and client experience: grow without being the bottleneck

Give every role a one-page card — what they own, what they decide, what good looks like — plus an onboarding checklist and short screen recordings for repeat tasks. For clients, send a welcome pack before start, use the same format for every update and variation, hand over a pack with certificates and guarantees, and ask for a review and referral at handover while the client is happiest.

Does systemising mean writing a big operations manual?

No. One-page checklists, templates and short screen recordings that the team actually uses are far more effective than a manual nobody reads.
