Where they started

  • Stuck for 3+ years at around £500K a year in revenue.
  • Small jobs from £200 to £10K, average job £2,700. In February they turned over £19,500.
  • Adam ran 90% of the business himself: pricing, admin (4–5 hours a day), materials, trades and site visits. Ali worked on the tools.
  • Less than £10K profit a month between the two of them.
  • In February they priced £50K of work for their own existing clients and won only £19.5K. £30.5K, around £10K of profit, went to competitors.
  • No website and 5 online reviews.

What we changed: 5 steps

1. Rebrand

The business looked like a maintenance company, so it only got £200–£10K work. Bigger clients judge you before they speak to you. We built a capability statement in 2 days with their best 4–6 projects and values, showed the team, launched a website and real LinkedIn content.

2. Pricing

Quotes were one lump sum with no breakdown, no project management and no overhead. We rebuilt every quote as a proper estimate: cost plus a set markup, project management at £400 a day, and profit as a fixed line, not whatever is left at the end.

3. Close rate with existing clients

The easiest money is the clients you already have. Adam started calling back every quote the same week, asking who else priced it and for how much, going through quotes line by line and meeting the decision makers.

4. Pipeline

Calling every old contact surfaced a £145.6K lead from an architect they had worked with before. They added LinkedIn outreach to architects and designers, direct approaches to developers, and filtered Bark leads for commercial fit-outs.

5. Structure

Adam moved to 6 hours a day on sales and 30 minutes on admin. Delivery of the £49K and £12K jobs was fully subcontracted, and they hired 2 full-time multi-trades so the jobs run without them on site.

Where they got stuck

For two months execution was slow. The website took 8 weeks, only 12 LinkedIn messages went out, and Adam “didn’t want to burn the relationship” by chasing quotes. The turning point came on 8 May: they lost a £145K job (their £145K against a competitor’s £115K), planning was refused on another job, and a lead went dead. Adam said “I’ve had enough” and went full-time on sales. 8 days later they had signed £91,796 of work.

The result

  • £91,796 signed in 8 days (14–22 May), compared with £19,500 in the whole of February.
  • Margins of 40–46% on new jobs: £30,796 at ~40% and £12K at ~46%.
  • A £528K project won through an old architect contact, at ~34% margin: £175–180K estimated profit.
  • Admin cut from 4–5 hours to 30 minutes a day; 2 full-time trades hired.
